Retrofit Or Replace Your Old Coating Line

A customer sent me a photo of his coating line last month. Fourteen years old. Paint flaking off the frame, the cabinet door would not close, and his whole message was one line. Can this thing still be saved.

Honestly, most coating machine manufacturers open that call with the budget question. I used to as well, until a buyer shot me down years ago. You have not even seen my floor, why are you asking what it costs. He was right, and it changed how I work. Buyers and coating machine manufacturers are usually not asking the same question. You want a number. We want to know how much of the line is still sound underneath. That you can only learn in person.

What measurement day actually looks like

A professional coating line supplier travels light. A dial indicator, a spirit level, a multimeter.

The backing roll first. Clamp the indicator on the support at the coating head and turn the roll slowly by hand. This one read eight hundredths of a millimetre. Good news. The roll and its bearings still have life in them, so we regrind and move on. If it swings fifteen or twenty hundredths, regrinding is off the table, the housing may be worn out, and the best new coating head on the market will not fix it.

Then the frame. Cast iron base, and the level still reads inside tolerance. Cast iron ages well. It damps vibration and holds its dimensions far better than welded steel, so an old cast base that was never crashed and never chronically overloaded is often the best retrofit candidate you will meet. Welded frames are less lucky. Stress releases year after year, the ways wear into grooves, and keeping one means regrinding or inlaying steel strips, with accuracy coming back to good enough rather than back to new. If you cannot decide whether to keep a frame, ask the coating line manufacturer for a written measurement report. Decide on numbers, not on the year plate.

The cabinet came last and told the whole story. Relay logic with DC drives, standard for the late nineties. DC drive boards are mostly unavailable now, so every failure means hunting used stock or converting to servo. This customer had a board burn the year before and the line sat four days waiting for a pull from a scrap yard. It burned again this spring. I told him that is not a maintenance problem, it is downtime risk, and it grows every year. An experienced OEM prices the conversion as one package, motors, gearboxes, and encoders together, so the job does not stop halfway. An OEM with parts on the shelf and one who orders after the failure differ by weeks.

One more thing worth knowing. A machine builder who has retrofitted old lines before hands you a very different quote from one who only builds new machines. Strip out costs, base recheck fees, and old line assessment fees are all listed. On quotes from new build only shops, those lines are usually blank.

A retrofit I watched go wrong

Two years ago a customer added one dryer zone on his own, chasing thirty percent more speed. Drying improved, and for two months everything looked fine. Then he called. The film was reaching the rewind hot and blocking, and the finished rolls were ragged at the edges.

We opened the tail section and found the cooling units untouched. Lengthen the oven and the temperature profile of the whole line shifts. The web arrived at the rewind hotter than before. Obvious once somebody shows you. Expensive when nobody does.

Solvent lines carry a harder version of the same trap. Change the exhaust volume and the solvent concentration inside the oven must be recalculated to stay well below the lower explosion limit. Inspectors in Europe and North America check this without exceptions. If you are touching an oven on a solvent line, find a coating line supplier who runs the heat balance and the LEL numbers before quoting, not a crew that only hangs ducts.

Since that job I will not price a dryer extension without recalculating the heat balance first. Some OEMs sell retrofits like a parts swap to win the order. On a real floor everything connects to everything, and both schedule and budget drown together.

Three retrofits I refuse to recommend

The first one I kill without hesitation. Width has to grow. Frame width is welded in, so widening is a rebuild at close to new line cost, and you get no delivery advantage for the money. I have said this to customers, and it has cost me goodwill with peers. Ask any coating machine manufacturer and you will hear the same answer.

Second, capacity has to double. Old lines carry hard ceilings on oven length, drying capacity, and mechanical speed. Some owners refuse to believe it and push anyway. Yield collapses before the speed even climbs halfway.

The third one is not negotiable. Water based switches to solvent, or the other way. Explosion protection class, electrical zoning, exhaust, solvent recovery, all redone. That is not a retrofit anymore, it is a rebuild. Bite the bullet on any of these three and the ending is usually the same, money spent and the problem still there. A responsible equipment supplier should walk away from such an order, for your sake more than his own.

Two things that sink projects faster than price

Responsibility first. After a retrofit, the old frame cracks. Or a reused roll bearing fails. Whose problem is it. New parts carry a one year warranty and every serious coating line manufacturer will honor that scope. Reused parts are a separate negotiation, and they need a written list with photos and measured condition data in the contract. Keep it verbal, and on the day something breaks, nobody signs for it.

Second, the shutdown window. Strip out, relevel, install, wire, commission, run trials. Three weeks is fast, complex jobs pass a month. Never schedule a retrofit right before your peak season unless you can absorb slippage. If the job needs imported servos or a thickness gauge, lock the lead time early and make your equipment supplier put it in writing, not just promise it over the phone.

Back to that fourteen year old line

It was worth saving. Full servo conversion, one extra dryer zone, backing roll reground. Three weeks on site, roughly forty percent of a new line. It runs well today.

One thing I nearly forgot, and it almost mattered most. The unwind still ran on a magnetic particle clutch. Fine at low speed with thick film. Raise the speed and tension control falls apart, uneven coat weight, breaks at every splice. Changing the head without fixing tension is a racing steering wheel bolted onto a tractor. This is where a machine builder earns his keep over a pure electrical contractor, because you are balancing mechanical inertia against the tension curve. Before you believe any speed promise from your coating line supplier, ask them to measure tension variation across the full speed range.

People ask me for a formula. There is none. A few hours on your floor with a dial indicator, a level, and one look inside the cabinet. Ask any supplier to quote over the phone and what you get is a guess with a price tag attached. I am a manufacturer myself, and I still will not price blind.

So next time, skip the money question. Ask someone to come and look.
